What changed this week in influencer marketing in Pakistan
Influencer marketing in Pakistan is changing how it gets paid, and that matters more for a COD seller than for anyone else. A Retail News Asia analysis published on October 13, 2026 says Pakistani brands are moving money from billboards, print and TV toward content creators, and that deals are shifting from flat sponsorship fees to commissions on sales. Smaller creators, it says, are increasingly paid in free products or small cash retainers, while top names still charge premium rates.
The same report says brands now give each creator a trackable discount code or a referral link, so that a merchant running codes across many creator accounts can see exact conversions within days. It also says marketers are judging creators on customer acquisition cost, basket size and repeat orders instead of views, and that brands will test creator sales hard during the coming festive shopping cycles. For most Shopify sellers that means 11.11 and the wedding season.
The report puts Pakistan at about 80 million social media user identities. DataReportal's figures for late 2025 back that up and give the platform split, shown below.
| Platform | Ad reach in Pakistan (late 2025) | Change reported |
|---|---|---|
| TikTok (adults 18+) | 79.9 million (54.6% of adults) | +16.0 million (+25%) vs end of 2024 |
| YouTube | 54.3 million | -1.6 million (-2.9%) vs end of 2024 |
| 52.9 million | +7.1 million (+15.5%) vs October 2024 | |
| 22.4 million | +4.2 million (+23.1%) vs October 2024 |
DataReportal warns these are ad reach estimates, not unique people, so do not add them up. The reading for a seller is simple: TikTok is where the largest adult audience is, and it is still growing fastest, so it is where most creator deals for COD products will land.
Why commission deals suit COD sellers, if you define the sale correctly
A flat fee puts all the risk on you. You pay the creator before a single parcel is delivered. A commission puts part of the risk on the creator, which sounds better, but on cash on delivery there is a catch that brand articles usually skip.
When a buyer uses a creator's code, Shopify counts the code as used at the moment the order is placed. On COD, a placed order is not money. The buyer can refuse the parcel, switch off their phone, or say they never ordered. If you pay commission on every order that used the code, you are paying for returns too.
So write the deal around delivered orders, not placed orders. The commission is due only on orders where the courier has delivered the parcel and the cash has been collected. Settle once a month, after your courier payments for that month have come in. Most serious creators will accept this if you explain it once and show them the numbers each month.
- Commission base: delivered and paid COD orders, plus prepaid orders, that used the creator's code or link.
- Rate: a percentage of the delivered order value, or a fixed Rs amount per delivered order. A fixed amount is easier to check.
- Settlement: monthly, after courier remittance, with a simple sheet showing each order number and its status.
- Returns after payment: if an order is returned after you have paid commission on it, deduct it from the next month.
Example: flat fee vs commission on a Rs 3,000 product
Example, with round numbers you should replace with your own. You sell a Rs 3,000 product that costs you Rs 1,200. The creator's code gives buyers 10% off, so each order is Rs 2,700. Forward shipping is Rs 250 and return shipping is Rs 250. Returned stock is resold. You compare two deals: a flat Rs 30,000 for one video, or 10% of delivered order value plus one free product worth Rs 1,200 at cost.
| Example | Video works: 60 orders, 25% returned | Video flops: 20 orders, 25% returned |
|---|---|---|
| Delivered orders | 45 | 15 |
| Revenue from delivered orders | Rs 121,500 | Rs 40,500 |
| Product cost of delivered orders | Rs 54,000 | Rs 18,000 |
| Shipping (forward on all, return on returns) | Rs 18,750 | Rs 6,250 |
| Profit before paying the creator | Rs 48,750 | Rs 16,250 |
| Profit with flat Rs 30,000 fee | Rs 18,750 | minus Rs 13,750 |
| Commission at 10% of delivered value | Rs 12,150 | Rs 4,050 |
| Profit with commission plus free product | Rs 35,400 | Rs 11,000 |
In this example the commission deal wins in both cases, and in the bad case it is the difference between a loss and a small profit. A creator who is confident in their audience may still prefer a flat fee. Then use the break-even check below before you agree.
Break-even flat fee = expected delivered orders x profit per delivered order before the creator. Here, profit per delivered order before the creator is Rs 48,750 / 45, about Rs 1,083. If you honestly expect 20 delivered orders from a creator, the most you can pay without losing money is about Rs 21,700. Ask the creator for past code results from other brands before you guess that number.
How to track every creator: a sheet you can copy
Give every creator their own discount code, and if they post on more than one platform, one code per platform. Shopify lets you create percentage, fixed amount, buy X get Y and free shipping codes, and the Discounts list in your admin can be filtered by how many times a code was used. Shopify also lets you share a discount as a link and attach a marketing campaign to it, so the results show in campaign reports.
Times used is only the start. For COD you need to follow each code all the way to delivery. Keep one row per creator per post:
| Column | What to write |
|---|---|
| Creator and platform | Name, TikTok or Instagram or YouTube or Facebook |
| Code or link | The unique code, for example ALI10TT |
| Deal | Flat Rs amount, or commission rate per delivered order |
| Post date | Date the video or story went live |
| Orders with code | From Shopify, 14 days after the post |
| Confirmed | Orders that passed your call or WhatsApp confirmation |
| Delivered | Orders the courier delivered and paid for |
| Returned | Orders refused or returned |
| Return rate | Returned divided by orders sent to the courier |
| Delivered revenue | Sum of delivered order values |
| Creator cost | Fee or commission plus free products at cost |
| Profit after returns | Delivered revenue minus product, shipping, returns and creator cost |
After two or three posts the sheet tells you something no follower count can: which creators bring buyers who actually accept the parcel. A creator with a smaller audience whose buyers accept almost every parcel can be worth more than a large account whose buyers order on impulse and refuse at the door. The Retail News Asia report makes the same point, saying a niche account can out-sell a much bigger general entertainment channel.
If you use RabbitROI, it shows return rates by courier, city and product, which helps you fill the Returned column without checking parcels one by one.
Running creator videos as ads: Spark Ads and paid partnership
The strongest creator videos usually do better as ads than as one organic post. Both big platforms let you do this with the creator's permission.
- TikTok Spark Ads: you run a creator's existing post as an ad. The creator authorises the post and gives you a code, and you can set how long the authorisation lasts, so you only pay for the period you need. Views, likes and follows from the ad stay on the creator's original post.
- Meta paid partnership: Meta treats content as branded content when the creator received money or something of value from a brand. Such posts carry a Paid partnership label, the creator tags your business, and the content appears in Meta's Ad Library, where anyone can search branded content.
Two practical points for COD sellers. First, agree the ad rights in the same message as the deal: which posts, which platforms, and for how many days. Second, once a creator video runs as an ad, measure it like any other campaign, by profit after returns, not by cost per order. RabbitROI shows net profit per ad campaign after returns, ad spend, product cost and shipping.
What to do this week, before 11.11
- List five to ten creators in your niche. Prefer accounts whose followers match your buyers by city, age and interest over the biggest names.
- Ask each one for results from a past code campaign: orders, and if they know it, how many were delivered. A creator who has never tracked a code is a bigger risk on a flat fee.
- Offer a commission on delivered orders as your default, with a free product to try. Keep flat fees for creators whose past results you have seen.
- Create one unique code per creator per platform in Shopify, and add the row in your tracking sheet before the post goes live.
- Confirm every COD order that uses a creator code before dispatch. Impulse orders from a viral video are the ones most likely to be refused.
- Settle commissions monthly after courier remittance, and share the order list with the creator. Transparency is what keeps good creators working with you.
- Agree ad rights now, so the best video from early November can run as a Spark Ad or partnership ad during the 11.11 week.
Stay honest in creator content
Creator posts are ads, and buyers know it. Ask creators to use the platform's paid partnership or disclosure tools, and do not script claims you cannot back. A video that promises more than the product delivers brings orders that come back as returns. For health, beauty and financial products, keep claims to what is printed on the product, because the Retail News Asia report flags these sectors as the ones most exposed to fake engagement and unclear disclosure.
FAQ
How much do influencers charge in Pakistan?
There is no public rate card. A Retail News Asia report from October 2026 says top creators still charge premium flat fees, while smaller creators are increasingly paid in free products, small retainers or commission on sales. Ask each creator for their rate and their past code results.
Should I pay influencers per order or per delivered order on COD?
Per delivered order. Shopify counts a discount code as used when the order is placed, but on COD many placed orders are refused. Paying only on delivered and paid orders, settled monthly after courier remittance, avoids paying commission on returns.
Which platform is best for influencer marketing in Pakistan?
By reach, TikTok. DataReportal estimates TikTok ad reach at 79.9 million adults in late 2025, compared with 54.3 million for YouTube, 52.9 million for Facebook and 22.4 million for Instagram. The best platform for your store is the one where your buyers are, so test with codes.
How do I track sales from an influencer on Shopify?
Create a unique discount code or shareable discount link for each creator. Filter the Shopify Discounts list by times used, then follow those orders through confirmation, delivery and returns in a sheet.
What is a TikTok Spark Ad?
A Spark Ad runs an existing organic TikTok post as an ad. To use a creator's post, the creator authorises it and shares a code, and you choose how long the authorisation lasts.
