Why your 11.11 sale checklist should start in the first week of October

This 11.11 sale checklist is for Pakistani Shopify and COD sellers who want the November sale season to make money, not just orders. 11.11 is now the biggest online sale moment in Pakistan, and your customers see the marketplace banners whether you take part or not. If your own store has no plan, you either miss the demand or you scramble in the last week and pay for it in stock-outs, confirmation backlogs and returns.

Some public numbers from last year show how big the moment has become. Daraz Pakistan's 2025 11.11 campaign ran from 10 November (8 pm) until 21 November, with more than 10 million discounted products listed. Daraz reported that more than 48,000 sellers beat their 2024 11.11 sales targets, that Easypaisa transactions saw a 12X uplift compared with usual trading days, and that brands in its time-bound Brand Rush Hour windows saw a 700% uplift in orders.

The top categories were makeup, women's fashion, audio, skincare and men's fashion. The most ordered items included lip gloss, mascara, serums, unstitched 3-piece suits, handbags, winter tracksuits, earbuds, smartwatches, hair straighteners and scented candles. If you sell in any of these, expect buyers to be in a shopping mood in November, and expect competition for their attention to be at its highest.

The dates for 2026 had not been announced when this was written, so plan around the same window: the second and third week of November. Counting back from there, today is about five weeks out. That is exactly enough time if you start now.

Copy this into a Google Sheet, add an Owner column and tick each row off. The 'Done when' column is the test: if you cannot say yes to it, the week is not finished.

How much stock should you order for 11.11?

Do not guess stock from the biggest uplift numbers you read online. Marketplace headline figures are averages across thousands of sellers and include heavy platform promotion. Use your own store's numbers and a multiplier you are comfortable losing money on if it is wrong.

Example (illustrative numbers, not real store data). You normally get 15 orders a day. You decide to plan for 3 times that over a 12-day sale window. That is 15 x 3 x 12 = 540 orders placed. From past months you know about 70% of your COD orders get confirmed and shipped. So you expect to ship about 378 units. Add a 10% buffer for breakage and wrong sizes and you need roughly 416 units in hand before the sale starts.

  1. Write down your normal daily orders for each hero product from the last 30 days.
  2. Pick a sale multiplier you believe (2x, 3x), not a hopeful one.
  3. Multiply by the number of sale days you will actually run offers.
  4. Multiply by your own past confirm-and-ship rate.
  5. Add 10% buffer. Do not count returned parcels as stock for the sale, because returns usually come back after the sale has ended.
  6. Confirm with the supplier that stock reaches you before 1 November, so you have a week to check quality and pack.

Bundle or discount? A margin check before you set the offer

Most sellers cut the price by 20% and hope volume makes up for it. On COD that is often the worst choice, because shipping, packaging and tax do not drop when the price drops. A bundle usually keeps more profit per parcel, since two items travel in one parcel for one shipping charge.

Do not forget tax. Under the e-commerce rules from Finance Act 2025, couriers deduct a 2% tax on COD payments before transferring them to you, while banks and payment gateways deduct 1% on digital payments. Couriers and marketplaces are also not allowed to serve sellers who are not registered for income tax. The example below includes the 2% COD deduction. Check with your accountant how this applies to your business.

Example (illustrative numbers). Product price Rs 2,500, product cost Rs 900, shipping Rs 250 per parcel, COD tax at 2% of the amount collected. We assume two units fit in one parcel at the same shipping charge; check your courier's weight slab.

OfferCustomer paysProduct costShipping2% COD taxLeft before ads
Normal price, 1 unitRs 2,500Rs 900Rs 250Rs 50Rs 1,300
20% off, 1 unitRs 2,000Rs 900Rs 250Rs 40Rs 810
Bundle of 2 for Rs 4,500Rs 4,500Rs 1,800Rs 250Rs 90Rs 2,360

In this example the 20% discount leaves Rs 810 per parcel to pay for ads and returns, while the bundle leaves Rs 2,360. The customer also feels the bundle is the better deal, because they save Rs 500. If you use RabbitROI, its one-page COD form can show bundles and quantity offers and add a 1-tick order bump at checkout, which is the simplest way to put this table into practice. COD and courier checklist for 11.11

  • Call or email your courier account manager in week 3. Ask how many parcels a day they can pick up from you in the sale weeks and what time the daily cut-off is. Get it on WhatsApp or email.
  • Open a second courier account as a backup, so one courier's delays do not stop your dispatch.
  • Prepare your confirmation scripts in Urdu and Roman Urdu: order summary, total in Rs, delivery time, and a clear question 'Kya aap yeh order confirm karte hain?'.
  • Plan staff for confirmation. If one person confirms 100 orders a day today, a 3x day needs three people or a backlog builds, and late confirmation means more refusals at the door.
  • Make the address field strict: city from a list, area and nearest landmark required.
  • Decide your policy for repeat refusers before the sale, not during it.
  • Offer a small reason to pay in advance, such as free delivery on prepaid orders. Easypaisa's 12X uplift during last year's 11.11 shows that many buyers do pay digitally in the sale season, and every prepaid order is one that cannot be refused at the door.

Ads and tracking checklist

  1. Place a real test order on your live store and check that the Purchase event shows in Meta Events Manager and TikTok Events Manager, once, not twice.
  2. Make sale creatives in week 4: one with the price, one with the bundle, one with a customer unboxing video if you have one.
  3. Raise budgets in steps in the week before the sale instead of on day one, so the ad systems have time to learn.
  4. Plan a short Rush Hour of your own, for example a 3-hour flash bundle at 9 pm, and announce it on WhatsApp and Instagram stories beforehand.
  5. Judge every campaign by cash collected after returns, not by orders placed. RabbitROI shows net profit per ad campaign after returns, ad spend, product cost and shipping, and return rates by courier, city and product.

Sale-week daily sheet template

Fill one row every night during the sale. It takes ten minutes and tells you by day three whether to push harder or stop a product.

DateOrders placedConfirmedBooked with courierDeliveredReturnedAd spend (Rs)Cash collected (Rs)Notes
10 Nov-------Example: stock of hero 1 below 50
11 Nov--------
12 Nov--------

Delivered, Returned and Cash collected will lag by a few days, so keep updating older rows. The gap between Orders placed and Cash collected is your real sale result.

After the sale: the close-out checklist

  • Match every booked parcel to a status: delivered, returned, or missing. Chase missing ones with the courier in writing.
  • Match courier payouts to delivered parcels, and check the 2% tax deduction on each payout.
  • Check returned stock for damage before putting it back on sale.
  • Write down which product, offer and city made money after returns, and which did not. That list is your plan for the next sale season.

FAQ

When is the 11.11 sale in Pakistan in 2026?

The 2026 dates had not been announced at the time of writing. In 2025, Daraz Pakistan's 11.11 sale ran from 10 November at 8 pm until 21 November, so plan for the second and third week of November.

Can a small Shopify store benefit from 11.11 without selling on Daraz?

Yes. Buyers are in a shopping mood across the whole season. Run your own time-limited offer, keep your margin with bundles instead of deep discounts, and make sure courier capacity and confirmation staff are ready.

How much tax is deducted on COD orders in Pakistan?

Under the Finance Act 2025 e-commerce rules, couriers deduct 2% on cash-on-delivery payments before transferring them to the seller, and payment intermediaries deduct 1% on digital payments. Check with your accountant how it applies to you.

Is a 20% discount or a bundle better for an 11.11 COD offer?

In most COD cases a bundle keeps more profit, because shipping and packaging are paid once per parcel. Run the margin table in this post with your own costs before deciding.
